It was normal for me until a friend of mine joined my clan ...and was surprised by the way we attack.

I can barely get everyone to attack in 23 hours let alone the first 3. Well done. It is rather intimidating to see your clan down 43-0 only 3 hours into the war. Good work. Wish our clan had that kind of devotion.

My clan doesnt quite do it in the first 3 hours but we try to get it over with within the first 6 to 8 hours. In these days of scarce resources we try to help our opponents save resources when they see that we've 3 starred 28 out of 30 bases they really don't need to waste any more attacks.

I agree with this. I wish all our opponents would do their attacks early, so we knew exactly what our target score was. Recently both my clans seem to be running into a load of filipino/malaysian/indonesian clans who do most/all of their attacks in the last 4 hours. And that's annoying as we have no idea if we're doing well/badly until we've basically finished attacking.
