This is how this game behaves right now. Find some workaround, as everyone has to go through the path of upgrading heroes. Discuss with your clanmates/leader/co.
1) Opt out of war, or join only once a week.
2) Agree that you to attack +/- 5 lower ranks and still get 3 stars.
3) Opt to upgrade one hero instead of both
4) Once war is over, upgrade hero. Wait till next war starts in 6.5 days, gem the completion so you can use it. Just 100-250+ gems rather than 999 gems.
5) Join other sister/farming clans while upgrading. Or join a less war centric clan temporary.
6) etc.
If the clan/leader/co can't accomodate some leniency, then the clan is not for you. Unless you don't plan to upgrade heroes anymore. i.e. the clan wants you to be able to spend cash/gem immediately.

It's part of the game might as well have no upgrade time for buildings and have a win button on the top right
We have a strict rule in which if heroes are upgrading, you cannot opt in for wars. Thus, lots of us still have low level heroes. I've just opted out and I'm starting the grind now.

Some months ago, when I have heroes 30+ and AQ40, and they see what high level heroes can do in war compared to their level 15-25 heroes, my clan mates have been grinding heroes ever since.
Now, one of them is going to get AQ40 in coming weeks. A few more have both heroes at 30/30+
And those from 15/15 have been going to 25/25 now.
Once you get your heroes to 25/25 or max it 40/40, you will start to see and feel the difference. As SC says, it's game changing!

From 10/10 to 20/20 i managed to up both heroes at same time, farmed for total de then go off war for one week, yet it was hard to collect 200k at end th9 but possible, i was a co leader and decided with leader to kick out anyone who war with heroes off that was strict rule, starting from 20/20 it beecome headeak and decided to start my clan alone with no wars at all, i m 25/25 and hereos are my first priority
