    Level 5 Clan - In need of help. Poor W:L Ratio, Long term members -how to fix?

    Looking for a little advice, and some suggestions. I took over this clan about 9 months ago. We've for the most part been doing good, had are ups and downs, and went through some growing pains. Finally we are level 5, and now it's time for us to look at how we can all around get better at war. We for whatever reason seem to win in streaks and then lose in streaks. Although we have 33 wins, we've lost 7 of the last 10 wars.

    I've tried everything from coaching players with alternative attack methods, setting up a forum where we can chat properly and share links, our best players have alts to guarantee a higher * %, I've tried different methods for attack orders, none of our players are rushed, we schedule our wars, have a very high attack percentage (almost always 100%), tried weighting the clan with lower th's to help offset the TH ratio (otherwise we were getting matched with our 9s vs 10s, and our 8s vs 9s). We've tried cutting the clan down it's core around 20-25 members (smallest war we tried were 15) and growing it up to 50. I've had to make some hard kick of good long term players who just weren't "getting it" and I keep losing good members because our ratio is poor and players get frustrated when we lose 2-3 matches in a row.

    I'd like to think being level 5 we can start to attracted some better members, but need some outside advice on how to get things back on track.

    I'm at a point where I'm ready to pass my clan to my alt account and join some other clans to see what they do, or potentially take on a very experienced Co if some one is interested.

    Any constructive thoughts or tips would be appreciated, and i'm happy to answer any questions that might help.

    Maybe

    Try rebuilding your clan, take some time off of clan wars. And spend time recruiting good people on the global chat. Hope this helps . My clan is starting struggle as well.

    Good question. Clan management isn't easy and takes a lot of effort. I suggest if you haven't yet, to establish/communicate the clan vision (what you want to be in a short concise statement). Then get "buy-in" from your core players to help communicate that message. Then you have to get rid of those that don't fall in line. Communication is the key. Outside chat apps, forum clan pages, etc. all help. Get some good Co-leaders and elders to help you.

    We are way beyond just kicking people to be clear this is a long running clan, I'm looking for deeper insight. I've already done the "reboot" (I took the clan from 50 down to 10 to get us out of our last losing streak). I've been at this for almost a year. I've kicked 100s if not 1000s of people.

    We have a vision, and everyone is on board (all the elders and co's at least). Our problem is we just can't seem to consistently pull in the stars we need to win more often then we lose. It's not like we are getting slaughtered almost every war we've lost has been by one or two attacks.

    We do have a forum, but it doesn't get the wide spread acceptance that I would have liked. Mainly it's used by me & Co's to discuss kicking people haha in PM, but I wanted it to be a lot more then that.

    On the point of the Co's -that is a good one. Recently I decided to "mix things up" and make our Co leadership a quarterly thing, I demoted all our Co's as I found some of my long term Co's made great elders but were taking the Co position for granted. Now every 3-4 months I do a series of specific wars, offer no guidance, and out of that I pick a couple trusted elders to become Co's based on how well they demonstrate that truly understand the "spirit" of the clan. I'm hoping it will keep my Co's motivated to earn their spot and not get lazy once they've become Co's. So far it has worked although we did lose the last war, we were able to strategically attack what we needed to earn our Level 5 and we were able to grow our clan from 25 back to up to 50.

    I have experience running my clan. Its not easy.

    In particular, we play for fun, so no drama is expected, but still I have to make some decisions.

    For example, as some core people did not use both or even 1 attack and we lost some wars only because no show, I decided to implement new rule: if someone from core is not using both attacks he is demoted and is not going to be in next cw.

    What happened? One of core guys left, he was so frustrated I did not put him into cw. (we lost previous cw cause he did not used 1 attack). He asked to come back finally and he is in now back.
    Now I had same situation again with another core player. He left.

    We go through that from time to time to. Kicked a few, demoted some. We've got a killer attack rate now I think the last war we had person that didn't use 1 attack and he was really low so their wasn't anything left for him that wasn't 3 starred. We aren't so hard core that I'm drawing up screen captures but I do wonder if a lot of the problems we have is because we are an international clan and people have to attack when they can attack so I can't say OK top 10 players don't use your attacks until the last 6 hours of war or chances are some of those people will be asleep at that time.

    - This is easier. If someone is from different timezone and nothing left I am totally tolerant.

    Same time, I have some hardcore players who always stay on cleanup. They have hard work and aim to 3 star opponents on cleanup much better then they are. Sometimes it works, but when it doesnt, I had one young Co who complained about these guys performance, still need to guide him regarding what these guys are doing.

    chances are some of those people will be asleep at that time.
    - thats why I ask international players to use both attacks as soon as they can. I sleep at night and during these 7 hours I cant coordinate targets.

    Another issue I can name is work...LOL. Working adults sometimes too busy to use both attacks.

    One of my clanmates has new job as GM, so he is superbusy...
    Another one is oncall, so when he is working there is absolutely no time to attack, he is saving people's lifes in real world.

    Thanks again.. Looks like we got it sorted, broke our slump and it was actually a really smooth war (smooth not easy). Had to cut a little deeper, wasn't happy about it, but after the last war we lost, (we do back to back) I opted out every player that under performed regardless of how long they have been with the clan. Those that understand were cool chatted about what they did wrong, those that had egos got mad and bailed.. low and behold we swept the next war everyone stuck to the right attack order, almost everyone nailed 3 stars on their first attacks and we even got to loot! The clan is a little smaller and their were a little quakes (when you have a former co and high level player leave, some "friends/followers" do go as well) but now it's time to keep winning and start to rebuild. Luckily being a Level 5 clan recruiting isn't to tough.
