Anybody did lvl30 heroes before other upgrades in TH9? any record?

At TH9 I've put high priority on heroes and low on defence. Have now finnished all elexir/utility buildings. But it looks like Laboratory will call me to TH10 with around 25/25 heroes and defence not completed. Most of the time I've had 1/5 builders free to do walls. Also got the lvl 12 collector update in TH9 so that slowed down defensive progress some.

Makes more sense to me upgrading heros first as heros help you farm defence but defence don't help you farm heros.

In my opinion waiting around to finish 30/30 is pretty ridiculous.

It doesn't require much, if any, wait. The only reason most people have their other buildings done so much earlier is because they completely neglect their heroes for most of TH9. If you are keeping both your heroes asleep for the majority of your time as TH9 you will have them done around the time of your other buildings. If you keep a builder for walls like many people do you will have your heroes done before your other buildings. Heroes don't take that long. People are just poor planners and spend TH9 in gold league looking for gold and elixir instead of being in crystal league focusing on DE. Leveling your heroes is not difficult if you just try.

Exactly, nailed it.
I went to TH10 with lvl 10/11 heroes because I didn't realise how important they are.
But DE is easily farmed at TH10 in crystal leagues. You can farm 150K+ DE/day if you boost and barch/bam many sessions.

Did AQ lvl 11-29 in bout a month with intensive farming (and gemming time)

Exactly why I'm doing heroes now before defense. But L30 heroes makes the game way more fun.
