As someone who has maxed each town hall completely before upgrading, here's my two cents.
1) upgrade your DE troops to max th8 standards, FIRST
2) Goal is to have both heroes upgrading at THE SAME TIME. Doesn't mean you need to start them simultaneously, but the other should follow soon after. example: start BK LVL 20 on Monday, AQ upgrade to lvl 20 should be ready to rock on Thursday (yes, that's how I role)
3) Set goals. example: "every 5 levels I upgrade my BK I'll upgrade golem)
4) Max your DE drills and DE storage
4b) ALL Elixir upgrades should be priortized until completion (collectors, storages, drills, troops, etc)

You will get more value from troops than Heroes. The hero levels are minimal changes in stats between levels whereas the troop upgrades are significant.
Depends how fast you can farm DE.
I try to do one hero & a dark elixir troop upgrade at the same time; allowing me access to 1 hero at a time.
The game is a marathon not a race. Having both heroes upgrading at the same time sucks.
If I was you I would get my Queen to lvl10 first. Then its a matter of choice. For me, I got my heros to Level 10 then stopped them. Am currently doing my Valks to Level 4, then all my dark troops are maxxed for Town Hall9. I'm starting again on my Heros after that. Will do one at a time level by level until 20. By that time my walls will at least be all level 9, then I can think about going to Town Hall 10. Everything else is maxxed in my base.

Minions are great, get them maxed ASAP. You will farm better with them which will make you more de to upgrade your heroes.

Duh, BK. Barch till about 45%, BK is an awesome clean up when there's no outside buildings to pick off. Two WB, BK + ability gives the last few % for a win. The regen time usually isn't too long and he's typically ready for the next raid. He's also good at sniping fully exposed THs when I can't be bothered spending 2 minutes waiting for my archers to finish sniping.
