I didn't participate for years just because of this. would definitely like to be able to use the heroes while they are being upgraded.
How about we use gems to use heroes in war while upgrading? I don't mean like upgrading heroes then gemming them to completion because that is too expensive, but let us use 100-200 gems to use heroes for 2 days (enough for a war) while it's upgrading (like im upgrading king to lvl 10, with this I'll be able to use my king but he will be lvl 9). With the events giving us 30 gems prize, I feel like this is affordable now atleast more so then before.
This way, people will still use gems and perhaps some will buy upgrade (giving profit to SC) while the people will use heroes for a limited time.

This generates SuperCell a lot of cash (because people spend a lot of gems on gemming heroes)
(and they're a company, companies like making lots of money. In fact if you were a shareholder of the company you would be demanding that they did!)
So until you offer up a suggestion for how SuperCell could replace that revenue with some other source, I don't think you stand a chance.
Remember this is all the things a cost in a free to play game should be.
Optional (you don't have to war and you don't have to skip wars becuase heroes are upgrading if you don't want to)
Valuable (it makes a big difference)
Popular (countless people are already doing this)
Fair (the same cost is applied to everyone)
This really isn't a case of them not being able to do it. It's a case of them not wanting to do it.
